Your 2026 budget is already obsolete
By Winsome Anderson, CPA

A static annual budget is a board target. It is not a way to run the month. By the time the year is a quarter old, the assumptions behind it, pricing, headcount, the cost of a key input, have already shifted. The budget does not shift with them, so the variance report becomes noise instead of signal.
The problem is not that budgets are wrong. A well-built budget is an honest picture of what the year could look like under the assumptions you held in December. The problem is that December is not now. Each small, reasonable change together means the document on the wall describes a company that no longer exists.
Keep the target, add the branches
Scenario planning keeps the board target and adds the operating view. We build a base case, an upside, and a downside, and we name the trigger in each one: the revenue line that, if it misses for two months, moves us from base to downside. Leadership stops arguing about whether the budget is right and starts deciding which branch to run.
What makes the three cases useful is the trigger. A trigger is a short, plain sentence that names the number and the action. If the top customer's revenue is below base for two consecutive months, we move to the downside plan and cut the discretionary spend list we already wrote. The trigger does the work because it removes the argument.
The deliverable fits on one page
The deliverable is not a thicker spreadsheet. It is a short list of numbers to watch and the action tied to each one. The base case, the upside, the downside, three triggers, and the spend list each branch releases or holds.
We rebuild this view every month from the close, not from memory. Because the books already closed, the actuals drop into the base case in minutes. The forecast inherits the truth of the close, and the conversation with your lender or board starts from numbers everyone in the room believes.
If your variance report has not changed a decision in the last three months, the budget is already obsolete. Not because it was wrong, but because it has stopped moving. The fix is not a better budget. The fix is a plan that moves with the year.
